rock hard popups

Hi, Ive not fished on a hair rig before, so I figured Id give it a try.

I got some The Source popups, and glugged them for a couple of weeks. When it came to fishing with them, I tried to put a bait needle through one of them, and they were just rock hard, like steel ball bearings. I had to give up in the end

Am I missing something here?

never had this problem, my source popups say quite soft after being glugged

Do you prepare them in anyway?

Ive not used popups before so all I did was open the tub (Source popups come with a little bottle of Source glug).
I put them in an airtight container covered them in glug and just left them. I did notice they were rock hard before they were even glugged though.
